The Fuel in Your Tank Is Quietly Becoming the Reason Your Generator Will Fail

Diesel has a dirty secret that surprises almost every facility manager the first time a lab report lands on their desk: stored diesel goes bad. Not dramatically, not on a schedule you can see, but steadily, and faster in Texas than almost anywhere else. Field experience across the industry is consistent: fuel problems rank among the leading causes of standby generators failing during real outages, engines that started every month on a 30-minute test and then starved mid-crisis when a sustained run stirred the tank.

Here's what happens in the tank, what a proper fuel program looks like, and when you actually need polishing versus a treatment versus a tank cleaning.

What goes wrong in stored diesel, the Texas edition

Water gets in and never leaves on its own. Tanks breathe with temperature swings, and humid Gulf Coast air condenses inside them daily. Water pools at the tank bottom, right where many suction lines live.

Microbes grow at the fuel-water interface. Bacteria and fungus colonize the boundary layer, producing sludge and acids ("diesel bug"). Texas heat accelerates the biology. The colony grows quietly for years, then a sustained run, a fuel delivery, or a storm's vibration stirs the tank, and the sludge hits your filters all at once. That's why so many fuel failures happen hours into a real outage rather than minutes into a test.

Modern diesel ages faster than the old stuff. Today's ultra-low-sulfur diesel, often with biodiesel content, is more prone to water absorption and oxidation than the diesel of 20 years ago. Oxidation breaks fuel down into gums and sediment that darken the fuel and clog injectors and filters.

Sediment and rust accumulate. Tank corrosion products and fallout settle into a bottom layer that grows for years, invisible from the fill cap, ready to be stirred.

The cruel part: a monthly 30-minute test draws polite, settled fuel from the middle of the tank. The test passes. The tank's bottom third is a time bomb the test never touches.

What the standard requires, and what a real fuel program includes

NFPA 110's framework calls for stored fuel to be quality-tested at least annually using applicable ASTM test methods, with the tank maintained so the fuel stays within spec (full testing calendar here). A professional annual fuel program looks like:

1. Bottom sampling. The sample comes from the tank bottom, where the water, microbes, and sediment live, not from a convenient upper port. A pretty sample from the top of a bad tank is how fuel problems stay hidden.

2. Lab analysis. The core panel typically covers water and sediment content, microbial contamination, oxidation/stability indicators, and particulate cleanliness. The report tells you not just pass/fail but which failure mode your tank is developing.

3. The right response, matched to the finding:

  • Clean fuel, trending fine → retest next year; consider a stabilizer/biocide regimen as cheap insurance in coastal humidity
  • Water present, fuel otherwise sound → remove water, treat, identify the intrusion source (vents, gaskets, fill practices)
  • Contaminated but recoverable fuelfuel polishing: circulating the tank contents through staged filtration and water separation until the fuel meets spec. Saves the fuel value, doable in place, no downtime
  • Heavy sludge, active microbial mat, tank-bottom buildup → polishing alone won't fix a dirty tank. Tank cleaning: and in bad cases fuel replacement, is the honest answer. Polishing fuel back into a fouled tank is buying the same problem twice

4. Documentation. Lab results and corrective actions go in the same compliance binder as your test logs, inspectors and surveyors ask for fuel records in exactly the same breath as load bank reports.

Runtime math makes fuel quality non-negotiable

A generator that must run for days holds one honest constraint: the fuel on site. If your outage plan involves 72+ hours of runtime (storm-season math here), every gallon has to be usable, a 1,000-gallon tank where the bottom 200 gallons are sludge is a smaller tank than you think, with a filter-clogging payload riding on top.

Two operational habits pay for themselves: keep tanks reasonably full (less air space = less condensation, especially going into storm season) and change fuel filters on schedule, with spares staged: during a sustained run on an older tank, filters are the wear item.

What this costs vs what it prevents

Annual testing is a modest line item. Polishing scales with tank size. Tank cleaning is a real project. All three together, over ten years, are pocket change against a single mid-outage engine shutdown at a hospital, a data floor, or a flooded-out retail distribution center, plus the emergency service call, at storm rates, to change filters and bleed injectors on a machine everyone is staring at.
